How TurboRenault Moved 20,000 Members from XenForo to Discourse

TurboRenault is a thriving community boasting 20,000 members and nearly 750,000 posts. When the site's administrator, Andy Bond, realized their legacy platform was holding them back, he orchestrated a full migration from XenForo to Discourse.

Two major frustrations with XenForo drove the decision to move. First, development had stagnated; despite ongoing promises of new features, upgrades rarely materialized, leaving the platform stuck in the past. Second, backend maintenance was needlessly tedious. Every time a developer released a new add-on version, Andy had to manually download the files, upload them to the server, and run the upgrade one by one.

Fortunately, pitching the move was straightforward: Discourse's modern feature set, powerful admin tools, and clean UI largely sold themselves, making it incredibly easy for Andy to get the rest of the founders on board.

Testing before the final import

To ensure a flawless transition, Andy ran multiple dry runs before the final migration. He broke each test down into distinct phases - users, posts, and reactions - troubleshooting and repeating any segment that failed. Thanks to this rigorous preparation, the final import went exactly as planned. Over 37 hours, the script successfully migrated about 750,000 posts without a single server hiccup or unexpected error.

Making Discourse feel familiar

After the migration, Andy focused on user adoption, leaning on Discourse’s powerful theming capabilities to recreate the community's previous XenForo environment. With a single, extensive SCSS file, Discourse let him match the legacy design perfectly while retaining modern performance. When the community reported that rotating background images were distracting, Andy quickly iterated, utilizing Discourse's category-level customization to assign static, navigational headers instead. To complete the polish, he used the platform's seamless light and dark mode handling, dialing in custom color schemes to render perfectly across all viewing preferences.

Plugins and integrations

Replacing legacy features was straightforward thanks to Discourse’s expansive plugin library. Andy deployed the official Events and Solved plugins to cover standard community needs, while building a custom "garage" plugin to support TurboRenault's specialized data. For premium subscriptions, he leveraged Discourse’s powerful API to create a seamless WooCommerce integration that automatically syncs purchasing members to the correct forum groups. Ultimately, Andy found Discourse a clear upgrade, offering functionality that matched or exceeded everything they left behind on XenForo.

How members responded

The most significant adjustment for the community was the reply system. While members were accustomed to manually quoting entire posts in XenForo, Discourse’s streamlined conversational flow required a brief learning curve. Once adapted, the community feedback was positive. Members praise Discourse's drastically improved image handling and lightning-fast mobile experience. Daily activity has remained steady throughout the transition, and with mobile load times noticeably faster than before, the overall user experience is a clear upgrade. Looking ahead, Andy plans to further refine the forum by exploring Discourse's nested replies feature as it matures.

Lessons for other administrators

With two successful Discourse migrations under his belt - one from phpBB3 and another from XenForo - Andy’s primary advice to other administrators centers on rigorous staging. He strongly advocates running exhaustive dry runs before touching the live environment, urging others to "test, test, destroy your test board, and test again." 

Looking back on the entire process, Andy has only one regret regarding the transition: he wishes he had moved to Discourse sooner.
